How We Consistently Ship Production MVPs in 8 Weeks
Sprint planning, technical decisions, and the specific shortcuts we never take. Inside our process for delivering investor-ready, production-grade products in under two months.
The Claim, Examined
Eight weeks sounds aggressive. For context: the average software project overruns its estimate by 70%, and most "six-week" MVPs quietly become six-month MVPs. We've shipped over 20 products to production, and we've held the eight-week timeline on the majority of them.
Here's how, and where we've missed.
Why Most MVPs Take Too Long
The failures we've observed (including our own early ones) follow a pattern:
- Scope creep during build. The product evolves while it's being built, invalidating work already done.
- Technical debt from speed shortcuts. Cutting corners on architecture means rebuilding before you can add features.
- Integration surprises. Third-party APIs, auth systems, and payment flows almost always take 2x longer than estimated.
- Decision fatigue. Too many small decisions not made upfront (design system, component library, state management) create friction throughout the project.
The eight-week process is designed to eliminate all four.
Week-by-Week Structure
Week 1: Technical Discovery
Before writing a line of product code:
- Define the data model in full. Every table, relationship, and constraint. This takes a day and prevents weeks of schema migrations.
- Spike any unknown integrations (payment provider, external APIs, authentication edge cases). If it's unknown, it's risky. Make it known.
- Set up the full deployment pipeline: staging and production environments, CI, preview deployments, error tracking.
- Agree on the component library and design tokens. Design in Figma using these exact components.
Deliverable: Deployed skeleton app with auth, CI, and monitoring. Zero surprises in delivery.
Weeks 2–3: Core Data Layer and Auth
Get the data model and authentication working end-to-end. Not mockups, real database, real RLS policies, real auth flows including edge cases (expired sessions, OAuth errors, email verification).
Authentication always takes longer than expected. We do it first so it's not a last-minute rush.
Weeks 4–5: Core User Journey
Implement the single most important user journey end-to-end. For a marketplace, that's a seller listing an item and a buyer completing a purchase. For a SaaS product, that's a user onboarding and using the core feature.
One complete journey is more valuable than five half-built journeys.
Week 6: Supporting Flows
Billing, notifications, settings, secondary user roles, admin panels. These are the features that make the product feel complete even if they aren't the core value proposition.
Week 7: Analytics and QA
- Instrument every significant user action with analytics events
- Set up session recording
- Load test any endpoints that will receive significant traffic at launch
- End-to-end tests on the critical user journey
- Cross-browser and device testing
Analytics is in week 7, not a post-launch afterthought, because you'll need the data from your first real users.
Week 8: Polish, Performance, and Handoff
- Core Web Vitals pass: LCP under 2.5s, CLS near zero, FID under 100ms
- Accessibility audit on the primary flows
- Security review: headers, rate limiting, input validation
- Documentation: deployment runbook, environment variables, database migration guide
- Staging sign-off with the client
The Shortcuts We Never Take
We don't skip type safety. TypeScript strict mode from day one. The time cost is paid back within the first week of collaboration when you're not chasing type errors across an unfamiliar codebase.
We don't skip RLS. Row-level security enforced at the database, not trusted to the application layer. If there's a bug in your API, RLS is the last line of defence.
We don't skip error tracking. Sentry (or equivalent) before the first beta user. You won't know what's breaking in production without it.
We don't skip staging environments. Every change goes to staging before production. Preview deployments for every PR. This catches environmental issues that don't exist on localhost.
We don't negotiate on the data model. Time spent on a clean schema in week one saves weeks of painful migrations later.
What We Do Cut
An MVP is a minimum viable product (minimum). We cut:
- Feature requests that weren't in the original scope
- Admin dashboards that can be replaced by direct database access in the early days
- Optimisations for scale problems you don't have yet
- Perfect pixel designs on flows that < 5% of users will see
The Handoff That Makes It Last
An MVP that the client can't maintain or extend is a failure. Our handoffs include:
- Full documentation of the deployment process
- A 90-minute walkthrough session covering architecture, database structure, and development workflow
- Environment variable documentation
- A short video walkthrough of the codebase structure
The goal is that your next developer can be productive in their first day.
